Or why manage another thing? Just take a frame from the last video they sent.

The issue is that this could mean that we see a different avatar every time we look at this person. And it defeats the purpose of avatars which is recognition.

Also, now someone sees a thumbnail of a video in a stream that they were not a part of.

So we will do conventional avatars which are controlled by the user.
